What actually changes when you put AI above your systems
A practical reflection on agentic AI, existing systems, and where LLMs actually create value: not by replacing workflows, but by interpreting what sits around them.
I started looking at agentic AI expecting to find a new kind of software architecture. The more I studied it, the more familiar much of it looked: APIs, tools, permissions, business logic, workflows, logs, retries, integrations. The genuinely new part was narrower than the market language suggested — but also more useful than the skeptics admit.
What looked new at first
Agentic AI arrives with its own vocabulary. Agents, orchestration, memory, tool use, multi-agent systems. If you look at it from the outside, it sounds like a different kind of software. A new paradigm with new rules.
Spend more time with it and the familiar shape starts to emerge. The tools are functions. The orchestration is a loop with branching logic. The memory is state management with context windows and retrieval. The permissions are access control. MCP, if you strip the framing, is a calling convention — a standard way for a model to invoke external tools. We have had calling conventions for decades.
The infrastructure underneath agentic systems looks a great deal like any service architecture: service boundaries, APIs, validation, retries, logging, error handling, monitoring. The code you write around the model is the same discipline you bring to any non-deterministic external service. The vocabulary is new. The underlying engineering is familiar.
The part that is genuinely different
The new value is narrower than the marketing suggests, but it is real.
An LLM can interpret natural language intent and compose a path across available tools without every path being pre-coded. Previously, if a user could do thing A, thing B, or thing C — in any order, in any combination — you had to build interfaces for each path. The coverage was limited by what you could anticipate in advance.
Now you can describe the available tools, let the model interpret the request, and get reasonable behaviour on questions you never specifically handled.
A coordinator asking which students need attention this week. A manager asking what changed across operations since last month. A team trying to understand why a report looks unusual. In each case, the model can compose a useful answer from multiple data sources without a separate piece of code for each combination.
This shifts who decides the execution path — from the developer who wrote the code to the model reading the request in the moment. That is a real shift. It is not as vast as the market implies. But it is not nothing.
What did not change
Business logic did not disappear. The model may decide which tool to call, but the tool still has to be designed, governed, tested, and monitored.
Data quality still matters. A model working with inaccurate or stale data produces authoritative-sounding nonsense. That is not a model problem. It is a data problem, and AI adds nothing to the underlying quality of what the data says.
Permissions still matter. The fact that a model can ask for something does not mean it should be able to get it. Access control has to be designed around the model’s possible behaviour, not just its expected behaviour.
System boundaries, validation, and human accountability all remain as important as they were before. The things that were hard before — integration work, data governance, clear ownership, defined success criteria — remain hard. Agentic systems do not resolve those problems. In some cases they make them more visible.
Why mature organisations are careful
Enterprises are not avoiding agentic AI because they do not understand it. Many are avoiding it because they do.
Their existing integrations work. They have audit trails, regression tests, defined contracts between systems, and compliance requirements built around deterministic behaviour. Introducing a layer where the same input might produce different outputs — subtly, but meaningfully — on different days is a hard sell to a team that has spent years making their systems predictable.
In many critical paths, that caution is rational. Non-determinism in a payment processing flow, a compliance report, or a regulated healthcare context is not an acceptable trade. The enterprises asking careful questions are not being slow. They are being responsible about a technology that is still maturing.
Some organisations are also underestimating what production implementation actually requires. A demo is fast to build. Integrating into a real data architecture, handling edge cases across diverse inputs, maintaining prompts as models are updated, evaluating outputs consistently over time — that is ordinary software work. It takes the same care as any other production integration.
The question is not whether agentic AI belongs. It is where. And that boundary has to be drawn deliberately, not assumed.
Where AI earns its place
The workflows where AI delivers genuine durable value are not the ones that already work. They are the ones that have always been held together by manual synthesis, tribal knowledge, and human judgment applied to ambiguous or incomplete information.
The weekly report that someone has to interpret rather than just read. The exception that falls between two systems and requires a person to decide where it belongs. The email that does not fit any defined category but still needs a response. The question that spans five data sources but lives on no single dashboard. The context that exists across emails, documents, call notes, and conversations — and never quite makes it into the system where decisions are actually made.
These are the edges where LLMs do something previous automation could not. Not by replacing the workflow that already functions, but by working above it — reading across it, interpreting what it means, surfacing what deserves attention and what can wait.
The best place for AI is often not inside the workflow that already works. It is above it, beside it, or at the boundary where the structured system meets messy human reality.
What this changes for builders
The most useful framing is not “agents.” The word is too broad to mean anything specific, and it has been used to describe everything from a single LLM call to a fully autonomous system making irreversible decisions.
What is worth building is interpretation, synthesis, decision preparation, and operational intelligence. These are descriptions of real, bounded things. They can be scoped, tested, and measured. A defined output — a briefing, a classification, a ranked exception, a structured summary — can be evaluated. An agent cannot.
The architecture matters, but only after the friction point is clear. Start with the thing that is currently being assembled manually, or the question that cannot be answered without opening several systems. That is the problem. The architecture is how you solve it.
Build something narrow. Define what working looks like before you start. Ship it. Measure what changed.
What this changes for buyers
The more useful starting question is not “how do we adopt agentic AI?”
It is: where are people still assembling meaning manually? Where does the system have the facts but not the interpretation? Where does a decision depend on context spread across several places? Where does the report exist but the action remain unclear?
Find that friction point first. A clear problem with a measurable outcome is a better foundation than a technology looking for a use case.

We are more interested in the places where existing systems stop short of interpretation — where the data exists, the workflow exists, but the judgment is still being assembled manually. That is where we think this technology earns its place.
